Agency playbook

An AI outreach pilot for small agencies: from brief to five inspected emails

By ColdPegion editorial · · 5 min read

A useful pilot answers one question: can your team turn a real offer and a small qualified list into a campaign it can inspect and operate?

Pick one service and one buyer

An agency selling several services can make its first campaign too broad. Choose one service with a clear workflow problem and one type of company that experiences it. For example, an automation agency could focus on companies manually moving qualified enquiries into a CRM, rather than promising to automate every business process.

Write a two-sentence offer explaining the problem you address and the next step. Avoid an invented savings estimate. If you have a real case study and permission to reference it, use its measured scope; otherwise describe the proposed workflow directly.

Research five companies carefully

Start with public company websites. Look for a service, operating process or customer type that makes your offer relevant. Save a source URL and one observation per company. Do not turn a generic company description into a claim that the company is struggling.

Collect only the contact information actually published or supplied through an authorized source. Guessing an address pattern adds uncertainty and makes later verification harder to interpret. Keep unknown addresses out of a verified-only sending list.

Write the first line last

Begin with the specific reason your product fits. Then write an opening that connects to that reason. If the only difference between two drafts is the company name, the research probably has not made its way into the message.

A helpful first email has a short subject, a factual observation, a concrete use case and one question. It does not need generic praise, artificial urgency or a request for a thirty-minute call before the recipient understands the relevance.

Using only these company source notes, write five distinct first emails under 120 words. Connect one observed activity to our offer. Do not invent pain, metrics, familiarity or partnerships. End with one easy question and an opt-out. Save drafts for inspection; do not send.

Inspect the full campaign

Review the recipient and body together. An excellent email sent to the wrong contact is still an error. Confirm sender identity, schedule, opt-out handling and the exclusion of suppressed contacts. Keep the first run small enough to inspect every message.

ColdPegion can hold prepared messages while you review them through its campaign workflow. Use the selected review mode and verify the saved state before launch. A draft that exists only in a conversation is not a campaign ready to operate.

Measure the next step, not a vanity number

Track successful preparation, actual sends, bounces, explicit interest and the next meaningful action. For a software offer, that might be an account created and a mailbox connected. For an agency service, it might be a request for a scoped example.

Do not label every incoming email as interest simply because a classifier does. Read the request in context and connect it to the campaign. Keep unsolicited financing offers, automatic notifications and unrelated mail out of the customer-interest metric.

Expand only after you learn something

If the first group produces no useful signal, inspect targeting and the offer before increasing volume. If preparation errors occur, fix the workflow. If qualified replies appear, keep the source notes that explain why those companies fit.

The goal of this pilot is a repeatable operating process, not a promise that five emails will produce a customer. Use the free prompt pack to run each step consistently.
